Campus or off-campus, what each actually costs, and how to hold graduates through the offer-to-joining gap.

Who this is

People who have completed a degree and are entering their first full-time role, hired either through campus placement processes or off-campus applications.

Who this is not

Not interns and not experienced hires. The distinguishing feature is the route — campus hiring has a calendar, a gatekeeper and a very long offer-to-joining gap that off-campus hiring does not.

Graduate hiring in India runs on two entirely different mechanisms. Campus hiring is calendared, mediated by placement cells, competitive against other employers on a fixed day, and carries an offer-to-joining gap that can exceed six months. Off-campus hiring is continuous, direct, higher volume and much noisier, with a gap measured in weeks.

Most companies do both, badly, because they run one process for both routes. The routes need different timelines, different assessment volumes and completely different offer management.

When this is the right hire

Compared with campus versus off-campus:

Choose this when

campus makes sense — you need volume on a predictable calendar, you can commit panel time on fixed dates months ahead, and you can manage a long offer gap. Campus gives you a pre-filtered pool and a relationship that compounds year on year.

Choose the alternative when

off-campus suits better — you hire in ones and twos, you need people soon rather than next June, or you want candidates outside the campuses you can reach. Off-campus is slower per hire but far more flexible.

How to do it well

    Pick the route from the requirement, not from habit

    Volume on a calendar is campus. Small numbers, soon, is off-campus. Doing both with one process serves neither.

    For campus, work backwards from the joining date

    Placement-cell outreach, slot confirmation, panel commitment and JD publication all sit months before the drive.

    For off-campus, design assessment that scales

    A large undifferentiated applicant pool needs a defensible first cut — an aptitude test or a short work sample — before human time is spent.

    Assess on capability, not on college tier

    Tier filtering shrinks the pool without improving it. It also excludes the tier-2 and tier-3 candidates who accept at higher rates and renege less.

    For campus offers made in December for a June joining, the gap is the whole risk. Named contact, monthly team touchpoints and something real to do in between.

    Most first-year graduate attrition happens in the first ninety days, and the cause is usually a role that differed from the one described.

What to pay

Graduate pay in India is set by route and by segment far more than by the individual: campus offers at a given tier are broadly standardised and widely compared by students, while off-campus offers vary more. Two rules hold in both. State a range, because undisclosed pay in entry-level postings produces volume with poor fit. And explain the breakup — graduates frequently cannot read a CTC structure, and misunderstanding it is a common cause of drop-out between offer and joining.

How to assess

  • A work sample scored against a rubric written before submissions arrive — the strongest predictor at this level.
  • Structured interviews with independent scoring before the debrief.
  • Aptitude testing where volume demands a defensible first cut, but not as the sole basis for a decision.
  • Explicit assessment of whether they have finished something difficult, in any domain.
  • Deliberate sourcing beyond your usual campuses — tier-2 and tier-3 candidates accept at higher rates and renege less.

What goes wrong

One process for both routes

Campus needs a calendar and gap management; off-campus needs scale and speed. A single process is wrong for both.

Silence between offer and joining

The dominant cause of campus reneges, and entirely within your control.

College tier as a primary filter

Shrinks the pool without improving it, and excludes the candidates who accept and stay at the highest rates.

A slow off-campus process

Graduates accept the fastest credible offer. A three-week decision loses candidates you already assessed and wanted.

No structured first ninety days

Where most first-year attrition happens, and the cause is almost always expectation mismatch rather than capability.

Should we hire graduates on campus or off campus?+

Campus when you need volume on a predictable calendar and can commit panels months ahead; off-campus when you hire in small numbers, need people sooner, or want candidates beyond the campuses you can reach. Most companies need both, but they need two processes rather than one.

How do we assess graduates fairly?+

A rubric-scored work sample plus a structured interview, with independent scores submitted before the debrief. This measures the work rather than the candidate's access to opportunity, which is largely what CV screening and college tier measure.

Why do campus hires not turn up?+

Because the gap between offer and joining can exceed six months and something better arrived. Silence through the gap is the dominant cause and it is entirely controllable: a signed letter with a firm date, a named person on the team, monthly contact from that team, and something real to do in the interim.

Is it worth hiring from tier-2 and tier-3 colleges?+

For most roles, yes, and on practical grounds rather than charitable ones: less competition per candidate, materially higher offer-accept rates and lower renege rates. It requires an assessment process that measures capability rather than assuming it from the institution — which is worth building anyway.

How long should graduate hiring take off campus?+

Three stages, a decision within 48 hours of the final round, and a written offer the same week. Graduates accept the fastest credible offer, so a slow process systematically loses the candidates you most wanted.
