Hire Early-Career Non-Tech Talent in India

Sales, marketing, HR, finance and operations at entry level — where the degree predicts least and the assessment matters most.

Who this is

Business-function roles — sales, marketing, HR, finance, operations, support, content — hired at intern, fresher or graduate level.

Who this is not

Not "everything that is not engineering" as one category. Sales and finance are further apart in what they need than either is from software, and a single process for both serves neither.

Non-technical early-career hiring has a specific problem: there is no equivalent of a code sample. You cannot ask a marketing candidate to produce three hours of proof the way you can ask an engineer, so most processes fall back on the interview — which at this level measures confidence and polish rather than capability.

The answer is the same in principle and different in practice: build a work sample for the function. A written brief, a cold email, a reconciliation, a screening call role-play. Each takes under an hour and each tells you more than the CV and the interview combined.

When this is the right hire

Choose this when

the function has a process someone can be trained into, and you have someone to train them. Non-technical entry-level hiring works particularly well where the role has a defined motion — sales development, support, accounts, recruitment coordination.

Choose the alternative when

the role requires an existing network or judgement built from having handled a difficult situation. Enterprise sales, senior finance and employee relations are not entry-level shapes.

    Treat each function separately

    Sales, finance, HR and marketing need different assessments, different sourcing and different profiles. One "non-tech" process serves none of them.

What to pay

Business-function entry-level pay in India varies widely by industry and city, and by function within the same company — a finance associate and a sales development associate are rarely on the same number. Two things matter more than the figure. State it as a range in the posting. And never build entry-level pay around commission alone: for someone with no network and no track record, a commission-heavy package reads as unpaid work with extra steps, and it filters out everyone with other options.

How to assess

  • A short written exercise, always. It underpins every one of these functions and it is the cheapest signal available.
  • A function-specific work sample under an hour — brief, email, reconciliation, role-play, campaign read.
  • For sales, how they handle a "no" in the room rather than how they describe handling one.
  • For finance and operations, whether they check a number against its source rather than accepting it.
  • For HR, whether they treat candidate communication as the job rather than as admin.

What goes wrong

One process for all business functions

Sales and finance need almost nothing in common. A shared process assesses neither properly.

Interview-only assessment

These are the roles where unstructured interviews are least predictive, because the traits that shine in an interview are not the traits that do the job.

Commission-only entry-level packages

Reads as unpaid work to someone with no network, and it filters out everyone who has an alternative.

Hiding what the work actually is

Candidates find out in week one. The ones who feel misled leave immediately, and they tell their cohort.

Unnecessary degree filters

In several of these functions the degree predicts very little, and the filter costs you good candidates for nothing.
