Sales is one of the most common entry points for Indian graduates and one of the roles with the highest early attrition. The two are connected: many sales hires fail not because the person could not sell, but because they were hired into the wrong type of sales, tested on the wrong things, and paid on a plan they did not understand. This guide covers how to hire sales freshers who ramp up and stay. For sourcing pages, see hire sales and marketing freshers.

Know which sales role you are hiring for

RoleDay-to-daySuits people whoHire from
Inside salesCalls, messages and video demos; many conversations a day; CRM updatesHandle rejection calmly, like routine, communicate clearly on the phonesales interns
Field salesVisiting shops, clients or sites; travel within a territory; on-the-spot sellingEnjoy being outdoors, are comfortable with local language and travelpost a sales job free
Business development (BD)Researching prospects, outreach, first meetings, partnerships; longer cyclesCurious, structured, write well, patient with long cyclesBD freshers, BD interns

Say which one it is in the job title and first line of the posting. "Sales Executive" alone attracts people expecting an office desk who then quit in week two when they learn it is field work. The sales intern job description and BD intern job description templates help you spell it out.

Traits over skills

A fresher has no sales track record, so you are hiring for traits you can build on. The ones that matter most:

  • Resilience: can hear "no" many times a day without taking it personally.
  • Listening: asks questions before pitching; good salespeople talk less than you expect.
  • Clarity: explains something simply, in the customer's language (English, Hindi or the regional language).
  • Coachability: takes feedback in the interview and uses it immediately.
  • Drive with honesty: wants to earn, but does not overpromise to close.

Product knowledge, CRM use and objection handling are all teachable in weeks. The traits above are much harder to teach. When screening resumes, look for evidence of them outside formal work: college fest sponsorship, a small side business, tutoring, volunteering for fundraising or any role that involved persuading people. The sibling guide on screening fresher resumes explains how to read such signals, and the interview question generator suggests behavioural questions for sales roles.

A role-play assessment you can run in 30 minutes

A structured role-play tells you more than any interview question. Here is a format that works for inside sales and BD, and can be adapted for field sales:

  1. Brief (5 minutes): give a one-page note on a simple product (your own, or a neutral one such as a coworking day pass), with price, two key benefits and one known weakness.
  2. Role-play 1 (8 minutes): the interviewer plays a busy, mildly sceptical customer. The candidate must open, ask questions and suggest a next step.
  3. Feedback (3 minutes): give one specific piece of feedback, for example "you pitched before asking what they needed".
  4. Role-play 2 (8 minutes): repeat with a different objection (price, timing, "we already use someone"). Watch whether the feedback shows up.
  5. Debrief (5 minutes): ask how they think it went and what they would do differently.
Score 1 to 4 onWhat a 4 looks like
OpeningPolite, brief, earns the next minute
QuestioningFinds the customer's need before pitching
Handling objectionsAcknowledges, clarifies, answers honestly
Next stepProposes a specific follow-up, not just "I'll send details"
CoachabilityClear improvement between role-play 1 and 2

Coachability is the most predictive line for freshers. Record scores on the interview scorecard template immediately after the round.

Incentive structure basics

Fresher sales pay is usually fixed plus variable. Some principles that reduce early attrition:

  • Keep the fixed component meaningful. A fresher cannot live on incentives in the first months while they are still learning. A plan that is mostly variable drives people out before they ramp up.
  • Make variable pay simple. One or two metrics, a clear formula and a worked example in the offer letter. If a fresher cannot calculate their own incentive, they will not trust it.
  • Pay incentives on time. Delayed or disputed incentives are a common reason sales freshers leave.
  • Consider a ramp period where targets are lower, or a guaranteed incentive for the first month or two.
  • Cover field expenses separately (travel, phone) rather than expecting them to come out of salary.

As an indicative range only, fresher sales offers in India vary widely by city, industry and the fixed-to-variable split, from entry-level field roles at modest fixed pay to inside sales roles at technology companies with noticeably higher packages. Check current bands on hiring insights, and state the total expected earnings honestly rather than quoting best-case incentives as if they were guaranteed.

A 90-day ramp-up plan

PeriodFocusExpectation
Weeks 1 to 2Product, customers, pitch, CRM; shadow calls or visitsNo target; pass a product quiz and a mock pitch
Weeks 3 to 6Live calls or visits with a senior; daily call reviewActivity targets (calls, meetings), not revenue
Weeks 7 to 10Independent selling with weekly coachingReduced revenue target
Weeks 11 to 13Full territory or lead listMove towards the full target; 90-day review

A named coach who listens to calls or joins visits every week in the first month makes the biggest difference to how quickly a fresher becomes productive. Many companies start with a three-month paid sales internship before a full-time offer; the PPO guide explains how to convert strong interns, and the intern-to-full-time ROI calculator helps you compare the two routes.

What drives sales fresher attrition

  • Role mismatch: expected inside sales, got field sales.
  • Full targets from week one with no training.
  • Incentive disputes and delayed payouts.
  • Poor leads: being asked to cold call low-quality lists all day.
  • No coaching: a manager who only asks for numbers.
  • Unpaid expenses for field travel.

For drop-outs between offer and joining, see the sibling guide on reducing offer drop-outs. If you need to hire a large sales team fast, the sales recruitment agency service and the sales hiring programme can help, or hire freshers directly and post a BD role for free. Our guide to evaluating interns also works well for a 90-day review of sales interns.

Frequently asked questions

What should I look for when hiring a sales fresher?

Look for resilience, listening, clear communication, coachability and honesty. Product knowledge and CRM skills can be taught in a few weeks, but these traits are much harder to build.

How do I test a sales fresher in an interview?

Run a short, structured role-play with a simple product, give one piece of feedback, then repeat with a different objection. Improvement between the two rounds shows coachability, which is one of the best predictors for freshers.

Should sales freshers be paid mostly on incentive?

Keep the fixed component meaningful. Freshers need time to ramp up, and a plan that is mostly variable in the first months tends to drive people out before they become productive.

What is the difference between inside sales and field sales?

Inside sales happens over calls, messages and video demos from an office or home. Field sales involves travelling to meet customers in a territory. They suit different people, so state clearly which one the role is.
